    One podcast, forty minutes, three solid talent management lessons

    Regular readers should know by now I am a huge fan of the podcast format. Perfect for when you're in the car, waiting in the Dr. office, on the treadmill, on a plane - or really anywhere when you have a little bit of time. Of course my primary interest in podcasts is the one I co-host, the HR Happy Hour Show, but I also listen to plenty of others during the course of a week.

    Recently I caught an episode of a basketball-themed podcast, The Woj Pod, hosted by legendary scoop-chaser Adrian Wojnarowski from ESPN. On the show, Woj interviewed Steve Clifford, longtime NBA head and assistant coach, who recently was let go as head coach after a pretty decent 5 year run with the Charlotte Hornets. Sure, this was a basketball pod, but the best part of the conversation almost had nothing to do with basketball - but rather when Clifford shared some of the leadership and talent management lessons he's learned from a three decade career in basketball coaching. These lessons, while 'learned' by Clifford in the context of a basketball team are pretty valid for just about any leadership, coaching, and talent management scenario, I think.

    I will just break them off, one by one, without too much additional commentary, as like all the best leadership advice, these concepts pretty much are really easy to both understand, and to visualize how they would fit in your context and organization.

    1. Never address your team unless you really have something important to say - Clifford used the example of a coach halting a practice to assemble the entire team and saying something silly or obvious like 'Guys, we need to hustle more'. Professional basketball players, and likely the experienced folks on your team too, don't need you to repeat the obvious. They need you to help them navigate issues, understand challenges, and align the organization with the bigger picture. Wasting the team's time with nonsense is the sure path to them tuning you out.

    2. If someone asks the people on your team about you, the answer you are aiming for is 'He/she wants me to succeed' - Clifford made the important point that pro basketball players all care about their own development, careers, and future opportunities as much, if not more than the team's success. It's silly to ignore that, the best coaches find ways to balance to the two sometimes competing goals and motivations. And the key to to that is not exactly 'caring' about the players/employees, (it is fine to 'care' about them, don't get me wrong), but what you really need to do to get the best effort out of the players is for them to think and see evidence that you want them to be successful. And sometimes that means tough, hard to hear feedback, but most players, (and hopefully) most employees, will see that not as you don't care about them or don't like them, (again, neither matters all that much comparatively), but that you ultimately are invested in their career success.

    3. Leadership and coaching is not the same thing as skill development - Last point on this again had a basketball context in the pod I referenced, but does carry over to the real world too. For pro basketball players, developing new skills or improving their skills has to be seen as one of the basic elements that can lead to career success. But Clifford sees that as largely the responsibility of the player, with support from coaches and other members of the staff. The head coach/organizational leader really is responsible for understanding each player's skills, assessing how individuals fit best within what the team is trying to achieve, and to reach back up to Item #2 above, how to position each player for the best chance at success. And one more sub-point to this, Clifford made a great point about how it is important for players to not lose sight of their strengths while they simultaneously look to develop new skills.

    Solid stuff I think, and a pretty good use of about 40 minutes while I made a half-hearted attempt at improving my cardio fitness on Sunday.

    Job Titles of the Future #13 - Video Game Coach

    Last September I posted 'Job Titles of the Future #11 - Minecraft Coach', essentially referencing some speculative pieces on whether or not parents would one day, (and soon), look to hire professional Minecraft and other popular video game coaches for their kids, much like parents hire tutors or sports coaches today. The conclusion of the piece I cited, as well as my own take was that yes, Professional Minecraft Coach would probably become a real job, and fairly soon.

    Fast forward just a few months, and I present for your consideration this recent piece from Fortune, 'You can make $50,000 a year as a video game coach', where we see that in this short time, video game coaches are becoming true, real gig. 

    From the Fortune piece:

    As the world of e-sports heats up, and players battle for prize money that can reach into the millions, the activity has given rise to a field of coaches who want to cash in on training these keyboard-using champions.

    An e-sport coach can make anywhere from $30,000 to $50,000 a year, which is pretty much in line with a minor league baseball coach, according to The Wall Street Journal.

    One assistant coach of a group called Team Liquid, which competes in the “League of Legends” tournaments, told the paper he makes in the mid-$30,000s annually plus a performance bonus and health insurance. That’s not too shabby when you consider that the annual income for all coaches and scouts in 2012 was $28,360, according to data from the U.S. Bureau of Labor Statistics.

    E-sports are a growing industry that is showing no signs of slowing down - in fact with millions of fans, higher and higher amounts of prize money and player salaries, and even PED testing for the top E-sports competitors, it is getting harder and harder to make a logical argument that E-sports really aren't just 'sports.'

    And we know how sports has always had coaches and consultants and gurus - an entire set of professions around trying to help athletes to perform their best and to guide teams to championships. And E-sports seem to be evolving in a similar manner - celebrity gamers, high-profile and lucrative competitions, drug testing scandals, and yes, people whose job it is to train, coach, and develop game players.

    So considering all of the evidence, and the growth of E-sports, it is probably time to re-classify 'Video Game Coach' as a 'Job Title of the Present, and not something we think will happen in the future.

    Man, why didn't we have this for Ms. Pac Man or Galaga back in the day? My whole career could have taken a different path.

    How come you're not freaking out?

    So I am about one week away from the start of the HR Technology Conference in Las Vegas, (October 7 - 10, 2014 use discount code 'HHH14' for $550 off the on site rate), (ok the commercial is over), and if there is one question that I have been asked more than any other in the run up to the event it is this:

    How come you're not freaking out?

    It is kind of a weird question, I think, to ask someone that is facing some kind of important deadline, deliverable, or an event of some kind for which there has been significant, lengthy, or substantial planning.

    And for the record, I feel like I am not, in fact, freaking out about the upcoming Conference. 

    But so many folks have have asked me that question in the last few weeks, that every so often I get to wondering myself - maybe I should be freaking out? Is there something that I have missed or forgotten? Is there some giant shoe that is about to drop that I should be losing sleep over?

    And I think the answers to those questions are probably all 'Yes'. There is likely something that has been missed, with an event of this size and complexity and with the literally hundreds of people involved. There is bound to be some kind of mini-drama next week at the event with a speaker who falls ill or a session that does not come together as perfectly as expected. Something will go wrong, it is just how it is, the world is an imperfect place. Stuff happens and sometimes it can't be avoided.

    But what can be avoided is the question in the first place, the little or subtle way in which we make folks begin to second-guess themselves with the 'How come you're not freaking out?' line. Because when you hear that often enough the question turns around into more of a statement - 'You should be freaking out. If I were you I would be freaking out. Something must be wrong with you to not be freaking out.' 

    That kind of thing.

    So here is my advice, or really my request. Stop asking people why they are not freaking out. 

    Because maybe they are freaking out and just trying to hide it from you. Maybe they could use some actual help, instead of just another person reminding them of the pressure they are under. Or maybe they do feel as if they have everything together but with each additional person wondering why or how they are not cracking under the strain that self-doubt (and then panic) might actually start to set in.

    Ok, I am out. I am busy with a week to go until the show. But I am not freaking out about it.

    Just don't ask me again though.

    Three quick performance lessons from the Oracle of Omaha

    Legendary investor and Berkshire Hathaway CEO Warren Buffet dropped his annual shareholder letter last week, and as usual it is full of insights about investing and business and offers plenty for anyone interested in better performance - of investments, organizations, or individuals to think about and learn from.

    1. On taking the long view

    Buffett: "Games are won by players who focus on the playing field -- not by those whose eyes are glued to the scoreboard. If you can enjoy Saturdays and Sundays without looking at stock prices, give it a try on weekdays."

    HR/Talent lesson: Like many investments, the true payoff on many talent decisions/initiatives are only realized in the fullness of time. New hires can take as long as a year to be fully productive, that big HRMS project could have an 18-month timeline, and that new recruiting blog or Facebook page you've set up is simply not going to catch in the first month. We want, or are trained to expect, a faster payoff or return on everything we do, but as Buffett reminds us, often patience will be rewarded. Probably the most difficult, and most valuable, ability for any manager is the ability to know just how long to keep pursuing a strategy and when to change course.

    2. On understanding your strengths and weaknesses

    Buffett: "You don't need to be an expert in order to achieve satisfactory investment returns. But if you aren't, you must recognize your limitations and follow a course certain to work reasonably well. Keep things simple and don't swing for the fences."

    HR/Talent lesson: This is the classic workplace  trap of wanting to do everything yourself, followed closely by trying to staff your team with people that also think they can do everything. I am utterly convinced people are more happy, engaged, and productive simply doing the things they are good at more often than they have to attempt the things where they are not so capable. Let people build on their strengths, don't focus obsessivley on trying to push them into areas where they are not ready, or not as talented. Some folks will want to stretch and challenge themselves no doubt, but not everyone is that comfortable or that driven, and that is ok too.

    3. On listening too intently to what others think

    Buffett: "Forming macro opinions or listening to the macro or market predictions of others is a waste of time. Indeed, it is dangerous because it may blur your vision of the facts that are truly important. (When I hear TV commentators glibly opine on what the market will do next, I am reminded of Mickey Mantle's scathing comment: "You don't know how easy this game is until you get into that broadcasting booth.")

    HR/Talent lesson: I am a pessimist or a cynic I suppose, but I remain convinced that about 75% of the people you know really don't care about your career success, 20% are actively conspiring against you to various degrees, and maybe 5% are truly in your corner. You should care about what these 5% have to say, listen to their advice, etc., and everyone else should be ignored. Completely. And if you are not sure if a particular person is really on your side or not, then you can just assume they are part of the 95% you should be ignoring and thus, ignore them as well.

    Once again, really solid advice and perspective from a guy who's credentials mostly speak for themselves. Think about the medium term and long term, know what you are good at (and like to do), and don't get caught up in what the crowd thinks - most of them hate you and want you to fail anyway.
