    Google on Competition, Creativity, and Gut Feel

    Last week Fortune ran an extremely interesting interview with Google co-founder and current CEO Larry Page that covered a wide range of subjects related to the tech giant's business. It is a fascinating and enlightening read, and I'd definitely recommend taking a few minutes sometime this week to read it through, but since I know you are busy, I'll pull out a few of the most interesting parts for your consideration.

    Larry Page on competition (and how much he and probably you should be thinking about it:

    Obviously we think about competition to some extent. But I feel my job is mostly getting people not to think about our competition. In general I think there's a tendency for people to think about the things that exist. Our job is to think of the thing you haven't thought of yet that you really need. And by definition, if our competitors knew that thing, they wouldn't tell it to us or anybody else.

    This is a super observation and warning - spend too much time thinking about the competition and run the risk of just copying what they are doing, and not enough time creating the next, new, and innovative thing. And creating the 'next' thing is where the action is, and as we will see in the next point, how you attract and retain the best people.

    Page on how Google chooses which projects to pursue:

    Choosing what to do. We want to do things that will motivate the most amazing people in the world to want to work on them. You look at self-driving cars. You know a lot of people die, and there's a lot of wasted labor. The better transportation you have, the more choice in jobs. And that's social good. That's probably an economic good.

    Really interesting observation about how business strategy (What projects should Google be working on?), is informed and even driven by talent strategy, (What are the things that great talent wants to work on?).  Mostly organizations have this reversed - strategy is set and projects are picked, and THEN the organization seeks or attempts to convince people to work on them.

    Finally, and possibly the most notable aspect of the interiew given Google's famous reputation as a data-driven organization, how Page assesses the progress his teams are making:

    You kind of have a feel for it, but it's hard to measure really accurately. But I think a lot of things have improved. We had a measurement of our rate of how we check in code. We've seen some improvements in that, which I view as a good sign. But I probably put more weight on just an intuitive feel.

    The takeaway here is, for me, a bit of a warning to not let management and leadership simply devolve into a numbers game. Whether it is the influence of Moneyball, the last election and the cult of Nate Silver, or the inevitable calls for leaders to leverage 'Big Data' for decision making - Page's admission and inclination to trust his intuition is in a way refreshing. 

    Besides, the robots have not (yet) learned how to manage by intuition.

    Innovation as a choice

    I'm just back from Taleo World 2012, (ok, I admit to being a little biased, but it was a tremendous event), and wanted to share a short bit of wisdom from one of the concurrent sessions I attended, given by WellPoint, one of the largest health benefits companies in the United States. With over 37,000 employees operating in a highly-regulated industry and with the added complexity of operating via numerous subsidiary companies, WellPoint is a classic example of the kind of large corporate environment many of us work in or have been a part of at some point in our careers.Taleo World 2012

    And what are some of the things that come to mind when thinking about working in really large, complex organizations?  

    We generally think of these corporate giants as lacking agility, with dense and difficult to traverse organization structures, a lack of drive and urgency, and at times the tendency to get consumed by process, entrenched ways of thinking, and lots of 'Not invented here' syndrome that taken together can slow or even halt innovative ideas of transformational projects even before they begin.

    While it is certainly true that as organizations get larger and more complex in structure additional rules, policies, and sometimes bureaucracies have to emerge to simply manage the processes associated with organizing that many people, across that many locations, and operating under numerous and evolving external forces and requirements, the smartest of these large organizations are not letting size, complexity and inertia impede their ability to adapt, improve, and innovate.

    And while their are reams of books, articles, seminars, and big thinkers all focused on the subject of innovation, still for large organizations, fostering innovation can be really, really hard - maybe even impossible. But during WellPoint's presentation about their purposeful and aggressive approach to reinventing their Talent Management processes, they offered one of the clearest and simplest ways to get past those legacy or inherent barriers to innovation.

    Simply put, they decided to be innovative. 

    The specific mantra their Talent Management team adopted was 'We can sit and wait, or we can choose to innovate.'

    Sure it's basic. Sure it even sounds a little naive. And yes, no one can really effect significant change by simply making a choice, but the choice itself is the start. 

    The choice to innovate becomes a conscious one that can support all the difficult decisions that have to be made in order to effect change at large organizations like WellPoint. The choice allows you, even empowers you to think about the big picture and the real reasons and benefits for the hard work you are doing. 

    The choice enables you to start to let go of the organizational baggage that often has to be dragged along with you on every new project.

    In another Taleo World presentation, Bertrand Dussert mentioned a fantastic quote from Roger Enrico -

    "Beware the tyranny of making small changes to small things."

    WellPoint's 'choice' and the Enrico quote both remind us of the importance of thinking big, not allowing the past to be a barrier to progress, and that often a simple change in mindset can be the beginning of a fantastic journey, even in the largest and most seemingly resistant to change environments.

    It doesn't matter how unique your idea is, it matters if it can be copied

    Quick one for a summer Friday and then we can all get back to the beach or backyard or ball game.

    If you have been in New York City's Times Square in the last decade or so, you've probably seen a crowd gather around this guy ---->

    Known as 'The Naked Cowboy', (real name Robert Burck), the Cowboy strolls the square, singing, posing for pictures, and otherwise working the crowd for donations in what has to be called a clever and certainly unusual way to make a living.

    I've seen the Cowboy many times over the years, and while for me, and this is not a knock on the Cowboy really, the novelty has kind of worn off and I think the entire gimmick is silly, he still seems to be getting it done with the crowds of tourists and out of town business folks that make up most of the people in Times Square on any given day.

    You'd think that his angle, parading around Times Square in a pair of speedos and boots, playing guitar and singing songs, and doing it for over 10 years, would have pretty much locked up the market for this sort of thing for the Cowboy, and probably allowed him to feel some security and perhaps even a little bit of complacency, secure in the fact that his act was/is so out there that no one else would be able or interested to get in the game. Heck, after a while I bet he stopped learning new songs or jokes for the crowd, because like any good monopolist, why keep innovating when you've locked up the market?

    Well, according to the UPI, the Cowboy might not have the range all too himself any more, enter the 'Naked Indian'. See right---->

    Same schtick, same angle, different guy, (slightly) different costume, now battling the Cowboy for the hearts, minds, and wallets of the tourists, (as well as potentially battling the Cowboy in court).

    From the UPI story:

    The Cowboy, Robert Burck, who has been playing guitar and singing in his underwear and cowboy hat in Times Square for years, now has a rival in the Indian, Adam Davis, the New York Daily News reported Saturday.

    Burck, who said there are no ill feelings between him and Davis, has nonetheless threatened to sue Davis if he refuses to join Burck’s company, Naked Cowboy Enterprises, a franchise that features Naked Cowgirls and other entertainers.

    “I’ve been here ... 365 days, every day for 13 years and change,” Burck said. “He’s only been here 16 days and missed two already.”

    Davis, who dons underwear and a headdress, said there is room in the busy tourist area for more gimmicks.

    Hard to say how the dueling naked entertainers will get this resolved, but the whole sordid, (and sad), story reminds us all that no matter how unique or unusual your idea or angle is, chances are if it works it's going to be copied. It might take a while for the 'second to market' folks to get there, but if you're only advantage over them is yelling 'I was here first', well for most customers that argument won't mean much or ensure you can hold on to your market.

    If there is someone out there willing to copy the Naked Cowboy, there definitely is someone out there willing to steal your gimmick as well.

    Better learn some new songs this weekend.

    On crazy ideas and taking action

    Check the image on the right side of this post. That's me, or at least my hand holding a genuine, original, (sadly without the original packaging), Pet Rock, circa 1975.Pet Rock, unnamed, B. 1975

    In case you're not familiar with the story of the Pet Rock, (read - younger than 35, you have some sort of life), allow our friends at Wikipedia to get you caught up:  

    Pet Rocks were a 1970s fad conceived in Los Gatos, California by advertising executive Gary Dahl.

    In April 1975, Dahl was in a bar listening to his friends complain about their pets. This gave him the idea for the perfect "pet": a rock.

    A rock would not need to be fed, walked, bathed, groomed and would not die, become sick, or be disobedient. He said they were to be the perfect pets, and joked about it with his friends. However, he eventually took the idea seriously, and drafted an "instruction manual" for a pet rock. It was full of puns, gags and plays on words that referred to the rock as an actual pet.

    The first Pet Rocks were ordinary gray stones bought at a builder's supply store. They were marketed like live pets, in custom cardboard boxes, complete with straw and breathing holes for the "animal."The fad lasted about six months, ending after a short increase in sales during the Christmas season of December 1975. Although by February 1976 they were discounted due to lower sales, Dahl sold 1.5 million Pet Rocks and became a millionaire.

    Awesome, right? I mean I still have my Pet Rock as you can see in the picture.

    But the most important part of the story isn't how ridiculous the idea was/is, or the amazing gullibility or boredom of the American public who snatched up one and a half million of these 'pets', (in our collective defense it was a time before Cable TV and the internet, there was not all that much to do).

    The key to the tale is in this sentence from the founder's story:

    He said they were to be the perfect pets, and joked about it with his friends. However, he eventually took the idea seriously

    Four buddies, kidding around at a bar, where they hatch pretty much the entire idea for the toy in one beer session. Three of them head home, forget the entire night, and go about their lives, (seemingly their names forgotten to history).

    One guy, takes the idea, however silly/crazy/stupid and runs with it, sells a million rocks and gets rich.

    And more that 30 years later here I am wirting about that guy. And I still have my rock.

    Recruiting Technology Innovation: Mystery Applicant

    A couple of weeks back I had the honor of serving as a member of the judging panel for the Recruiting Innovation Summit's first ever recruiting technology startup competition, held in conjunction with the Summit at the Computer History Museum Mountain View, California.

    There were six innovative and interesting solutions in the competition; Goood Job, a solution for empowering employee referral programs with social network connections; Lab of Apps, a mobile-only app for more efficient and effective mobile recruiting; ONGIG; a recruitment marketing solution that enables interactive and multi-media job advertising; trait perception; a platform for candidates and employers to solicit and receive thorough rankings of skills and virtues; Venturocket, a skills-based marketplace designed to match talent with opportunity; and finally the ultimate winner of the startup contest, Mystery Applicant, a solution to capture, measure, and report on candidate experience with the organization's application process, a topic that continues to grow in relevance and importance.

    Mystery Applicant, a startup from the UK impressed the judging panel and the audience at the Recruiting Innovation Summit with its simple to deploy, elegant, and powerful solution that cuts directly to a real business problem that many organizations are experiencing, namely, a poorly designed or inefficient application process and experience that is likely turning away as many good candidates as it captures.Mystery Applicant Recruiter Dashboard

    Mystery Applicant integrates with an organization's Applicant Tracking System, and knows when someone has applied. The candidate is then asked for their feedback about the recruiting and applications process. The organization can also request similar feedback at the end of the recruitment process.

    The system collates all of the responses and presents aggregated information to the recruiter via a dynamic and filterable dashboard. The organization can immediately see how they are performing across the entire organization, or if they prefer at a more granular level. Ideally, the organization can take this data, examine the candidate feedback and the trends over time, and make the needed adjustments to systems, processes, communications, recruiter strategy, and more in order to improve the overall candidate experience, and strengthen the organization's employment brand.
